Transforming a Manufacturing Quality Function While Delivering £125,000 Annual Savings

Client Challenge

A manufacturing business operated with a traditional Quality Control model consisting of 12 Quality Controllers working across day shifts, night shifts, and warehouse operations.

The quality team spent the majority of its time conducting routine production checks and directing operators when process adjustments were required.

This created several challenges:

  • Excessive reliance on Quality personnel for day-to-day process control

  • Limited operator ownership of quality

  • Minimal focus on Quality Assurance activities

  • Insufficient time for audits, investigations, and continuous improvement

  • Higher departmental costs than the business required

The business objective was ambitious:

Move from a Quality Control model to a Quality Assurance model while reducing quality headcount by five positions.

My Role

I was tasked with leading the end-to-end transformation programme, including project planning, stakeholder management, implementation, training, and post-implementation monitoring.

Solution

The transformation was approached as a structured change management programme rather than a simple headcount reduction exercise.

Key activities included:

1. Stakeholder Alignment

Worked closely with Production and Warehouse leadership teams to redefine responsibilities and gain commitment to increased operational ownership of product quality.

2. Process Redesign

Mapped existing quality activities and identified tasks that could be effectively transferred to operational teams without increasing business risk.

3. Capability Development

Developed and delivered training programmes to Production and Warehouse personnel to ensure competence in newly assigned quality-related responsibilities.

4. Governance & Controls

Introduced monitoring systems, standardised guidance documents, escalation routes, and performance tracking mechanisms to ensure process stability throughout the transition.

5. Structured Implementation

Executed the transformation through a phased project plan with defined milestones, risk controls, and performance reviews.
